Our Design Studio and R&D: How a Drawing Becomes a Sample
Most suppliers describe product development as a creative activity. For a contract buyer it is a risk-management activity. You are committing a budget and a delivery date against an object that does not yet exist, and the only protection you have is a sequence of decisions that are made explicitly rather than assumed. Our design studio and R&D function runs that sequence in six stages, from the brief to an approved sample and onward into serial production. This is what happens at each one.
Where Development Starts: Reading the Brief
Development begins with a document, not a sketch, and the quality of that document decides how quickly everything after it moves. A brief that says "a lounge chair in walnut and cream leather" leaves thirty decisions open. A brief that includes intended use, seat height target, load expectation, the market the chair is sold into, and reference pieces for proportion leaves almost none.
We treat the first meeting as an interrogation rather than a pitch. What will this piece sit next to? Is the fabric specified or open? What is the maximum dimension the room or the container will allow? Is the piece expected to match a finish specification already used elsewhere in the buyer's range? In our experience, the two or three hours spent at this stage routinely remove two or three weeks from the back end of the program.
Stage One — Sketch and Concept Review
The studio produces concept sketches, usually two or three directions rather than a single answer, because a single answer gives the buyer nothing to react against. Each direction is presented with its implications attached: what it does to the seat height, how it affects the amount of material required, and where it creates a manufacturing difficulty.
This is the cheapest point in the entire program to change your mind, and buyers should use it that way. Moving a back angle by ten degrees in a sketch costs a morning. Moving it after the sample is built costs a new sample.
Stage Two — Engineering the Piece
Once a direction is agreed, it becomes an engineering drawing. This is where a concept either works or is quietly compromised. The team resolves the frame geometry and the load path — how weight travels from the seat through the rails and into the legs — along with joinery selection, panel thickness, hardware placement and the tolerances each of those needs.
The drawing that comes out of this stage is the document the buyer actually approves, and it is also the document the workshop builds to. It states dimensions with tolerances rather than as single figures, names the joinery at each connection, and flags any element that will be visible from below or behind, because those are the details that disappoint when they are discovered at delivery.
Stage Three — Materials, Panels and the Mock-Up
Concept and engineering decisions are abstract until materials are fixed. This stage produces finish panels for every surface in the piece — the timber tone, the leather or fabric, the metal, the marble or the lacquer — so the buyer is approving real material combinations rather than a description of them.
For programs with a furniture plan spanning several rooms, we also build a mock-up. A mock-up room is not a marketing exercise; it is the point at which a buyer discovers that a finish that looked right on a panel behaves differently across a wall of cabinets, or that a seating group scaled to a drawing overwhelms the circulation space around it. Finding that on a mock-up is inexpensive. Finding it after delivery is not.
Stage Four — Building the First Sample
The first sample is built by the same workshops that will run production, not by a separate prototype bench. This is deliberate. A sample built by a specialist team can be unrepresentative in exactly the ways that matter later — a frame that took a craftsman three times as long, an upholstery panel fitted by hand where production will use a jig.
Building the first sample on the production line surfaces the real constraints early: which jig is needed, where a fixture has to be made, whether the sequence of assembly is practical at volume. We would rather discover those facts while we are building one piece than while we are building two hundred.
Stage Five — Finish Sign-Off and the Approved Sample
Finish sign-off is the stage buyers most often underestimate, and the one most likely to delay a program. Colour and sheen are genuinely hard to agree remotely. A photograph taken on a phone, a screenshot of a fabric, and a swatch viewed under office lighting are three different materials as far as a coating line is concerned.
The resolution is a physical reference. We keep an approved sample — the finished piece, or a representative panel where the piece is too large to hold — signed off by the buyer and retained on site. Every subsequent unit is compared against it under controlled light, and any drift is caught at the coating gate rather than at the buyer's warehouse. Where a program runs over months or years, that retained sample is the reason the tenth shipment matches the first.
Stage Six — From Sample to Serial Production
Approval is not the end of development; it is the handover. The sample is documented into a production pack containing the engineering drawing, the bill of materials with nominated suppliers, the finish specification with the reference number, the jigs and fixtures the sample required, and the inspection criteria at each gate.
Only when that pack exists does the order go into the production calendar. A program that starts producing before the pack is finalised is a program that will drift, because each cell will fill the gaps in the specification with its own assumption, and the tenth unit will differ from the first in ways nobody can attribute.

Durations above are typical ranges for a single piece or a small group and move with complexity, the number of new jigs required, and how quickly finish decisions are returned. They exclude tooling lead time, which runs in parallel where possible.
What Slows a Development Program Down
Across our own programs, delay almost never comes from the workshop. It comes from four places:
- A moving brief. Each change after engineering approval restarts the drawing, the sample and the finish conversation in sequence.
- Deferred finish decisions. Buyers approve concept and drawing quickly and then leave colour unresolved, which holds the sample even when the piece is physically complete.
- Unstated performance requirements. A load expectation, a commercial-use intensity, or a market-specific requirement that surfaces after the sample is built forces a redesign.
- Approval by committee, one step at a time. Where five people each review separately, five cycles of questions arrive instead of one consolidated response.
None of these require new equipment to fix. All of them require the buyer's approval to be structured as a gate rather than as a conversation.
