Inside the Upholstery Hall: Foam, Webbing and the Frame Test

Upholstery is judged in the first thirty seconds and audited a year later. The thirty seconds belong to the showroom: seat height, cushion resilience, the neatness of a welt line. The audit belongs to a hotel lobby or a restaurant banquette run after a few thousand sittings, when the frame either holds its geometry or begins to announce itself with a squeak, a sag or a wandering seam. By that point the piece has been paid for, installed and photographed, and every repair is a project cost rather than a supplier cost.

That asymmetry is why contract upholstery is a specification exercise rather than a styling exercise. A distributor signing a range plan, an FF&E buyer scheduling delivery phases and an interior designer closing a mock-up are all deciding, whether they realise it or not, what happens inside four layers of a sofa: bare frame, suspension, foam, cover. In our upholstery hall those four layers are handled by one team in one building, behind a bare-frame gate that has to be signed off before any foam is cut to size.

The frame test comes before a single piece of foam is measured

The first inspection in the upholstery hall is not on foam and not on fabric. It is on the frame, bare, before anything else happens to it. The frame is racked by hand along the arms, compared joint by joint under load, and examined for what the earlier halls could have left: a rail cut slightly short, a corner block fitted but not glued, a hardwood section that looks generous and is structurally undersized. A slack joint found here costs a re-glue. The same joint found after a guest room has been dressed and photographed costs a collection, a re-upholstery and a room out of inventory.

Two things are recorded at this gate. The first is that the carcass is square, because a cover stretched over a twisted frame pulls the welt line off centre and no amount of repinning hides it afterwards. The second is the position and type of every fixing the cover team will later work around: webbing rails, leg plates, and any metal-to-metal interface with a plinth or a base frame. A buyer who asks to see a bare-frame record sheet is asking the right question, because it shows whether the upholstery hall trusts the carpentry hall or quietly corrects it.

Where a project's performance schedule sets a load or cycle expectation, that expectation is applied at this gate, on the bare frame, rather than deferred to a finished-piece test that will inevitably pass the visible items and miss the hidden ones. Failing a frame in week one is a conversation. Defending one in month nine is a claim.

Foam density, load behaviour and the cheapest line that ruins the most expensive one

Foam is where upholstery budgets quietly collapse, because it is invisible, it is sold by the sheet, and the gap between two grades is hard to see in a showroom yet easy to feel in year two. Density and load behaviour are separate properties: one governs how long the material holds its structure, the other governs how firm it feels on the first sit. Specifying only the second is the classic error. A low-density foam can feel perfectly firm when new and be a hollow shell by the time the piece reaches its first refurbishment cycle.

The table is a starting point, not a rulebook. What matters commercially is that the grade appears on the quotation as a number, rather than as a generic reference to high-density foam. On a bespoke dining group such as the Banchetto Regal marble collection, the upholstered chairs and the stone-topped table are quoted on one document, and it is the chair foam that decides whether the set still looks presentable after three years of service. A supplier who cannot name the grade is not specifying; they are estimating.

Webbing, springs and what actually carries the load

Suspension choice decides how a seat distributes load and what happens when it eventually fails. Four suspension systems cover almost all contract seating, and each one has a place.

Eight-way hand-tied coils are the traditional benchmark: quiet, progressive, and repairable by hand with the piece in place. They are also the most labour-intensive option per seat and the hardest to staff consistently. Sinuous wire springs are faster and give a more uniform feel across a long banquette, but they concentrate load at their clips and need a properly reinforced rail under them. Elastic webbing is light, serviceable and unbeatable on cost where the seat is lightly loaded; on a hard-worked lounge piece the webbing will fatigue before the foam does. Pocketed coils sit between the two, with the advantage that energy is contained inside each pocket rather than transferred along a wire.

In our hall the choice follows duty and location rather than a house style. Across a six-metre banquette run, uniformity matters more than progressive feel, so elastic webbing or sinuous support over a firmer core outperforms a hand-tied seat that varies subtly from section to section. On a stand-alone club chair in a grouped seating layout, progressive support is usually what the designer is asking for without naming it. Both answers exist; only one is right for the drawing in front of us.

Cover construction: the CR rule, nap direction and the seam that gives you away

Cover construction is where a project either looks bespoke or looks assembled. Three controls sit at the top of the list.

Fabric performance comes first. A cloth that is beautiful and lightly constructed will fail at the seams long before the foam fails, so the abrasion figure and the performance class are read off the specification sheet and the cover is costed on the assumption that they will be met. Where a designer has chosen a delicate weave deliberately for its hand, that is written down as a known characteristic of the project rather than quietly substituted with a lining that changes the drape.

Nap and pattern direction come second. Velvet and any pile fabric has a direction, and a cushion cut with the pile running upwards beside one cut downwards reads as two different materials under the same lighting. On plaids and stripes we match at the visible seams, which consumes fabric and has to be allowed for in the yield rather than argued about later.

Stitching comes third. Stitch density, thread specification and seam type decide whether a welt line reads crisp or soft, and most of the cost difference between a good cover and a poor one is time at the sewing table rather than material cost. A flat-felled seam and a well-filled cord are worth more on a contract piece than an extra hundred grams of fabric weight.

Cushion construction and the servicing reality of a contract

A contract cushion has to do three things at once: feel right, recover its shape, and be rotatable or replaceable. A core wrapped in a softer layer gives the immediate softness that a room inspector reads as quality while the core carries the load. Feather and blended envelopes give a softer, freshly dressed look that suits bespoke lounge pieces and lobbies where the seating is expected to be dressed daily; they demand discipline on site, because a fibre envelope that is never plumped will look tired within weeks.

Cushions are built so the cover can be removed for cleaning or replacement without the piece being returned to the factory. Zip placement, dust-cover detailing and the sizing allowance for shrinkage during cleaning are all decided in this hall, and they are the difference between a fleet that can be maintained in place and one that creates furniture movements during every refurbishment.

What is checked before anything leaves the hall

Our factory runs 16 outbound quality checkpoints, and a meaningful share of them belong to this hall. Cover squareness against the frame; welt line continuity around corners; seam alignment across a front edge; the absence of foam or shell show-through behind an open weave; zip operation under load; leg and glide alignment with the piece standing on a flat plate; and a hand check of the whole unit for anything loose, sharp or audible. A squeak is caught here or it travels.

What to write into the upholstery section of a purchase order

  • Core foam grade, expressed as density and load behaviour, by zone of the piece.
  • Wrap or envelope construction, and whether cushions are loose, fixed or reversible.
  • Suspension type, and whether in-place repair is expected during the contract period.
  • Fabric performance class, plus who supplies the cloth and who carries the yield loss.
  • Pattern matching requirement at visible seams, and the extra fabric it implies.
  • Stitch and seam construction for every visible welt or cord.
  • Cleaning and replacement provision: removable covers, spare covers, or both.

Frequently asked questions

What foam density should be specified for contract seating?

It depends on the load and the duty cycle rather than on the shape of the piece. A seat used continuously in a lobby or restaurant needs a higher density core than a decorative side chair, and the wrap layer matters as much as the core. We would rather quote two grades for two zones of the same piece than one grade everywhere to keep a schedule tidy.

Is eight-way hand-tied springing still worth paying for?

It is the most labour-intensive option available and it is not automatically the right one. Hand-tied coils give a progressive, quiet ride and are simple to repair in place. Elastic webbing is cheaper, lighter and fully serviceable in situ if the rails are designed for it. The decision should follow the duty of the piece, the climate of the project and whether the operator expects to repair in place or to return the piece to a workshop.

Why test a bare frame before it is covered?

Because everything that is hard to find after covering is easy to find before it. Racking a bare frame under lateral load reveals a slack joint, a missing glue block or a rail that is only nominally tight, and each of those becomes a squeak, a sag or a service visit once the cover is on.
