Every supplier brochure uses the same phrase: in-house production. Very few explain what that phrase does to your unit price, your delivery date and your compliance file, which are the only three things a procurement team can act on. This article answers those three first, then walks the four workshops that produce the result, because at Rosy Rose the workshop layout is a commercial argument before it is a manufacturing one.
Across our 200,000㎡ base in Lecong, Shunde, our factory runs next to a 100,000㎡ showroom that has been part of the company since it grew out of a traditional hand-work joinery shop founded in 1983. Woodworking, upholstery, metal and finishing are four separate halls under our own management, none of them brokered out. Everything below is written from what that arrangement actually costs and saves on a contract order, and from the day-to-day decisions made inside our Foshan workshop rather than from a brochure.
What Vertical Integration Does to a Quotation
A brokered quotation is a stack of margins. The trading company quotes the buyer, the assembly plant quotes the trading company, and the upholstery hall, the metal shop and the spray line each quote the assembler. Every layer adds a markup and, more importantly, a contingency, because a supplier who cannot see the next station's tolerance protects itself with price.
When the stations are internal, the quotation is built from a bill of materials and a routing sheet instead. That has three consequences you can verify:
Line items you can interrogate. We quote from drawings, so a buyer can ask what the veneer allowance is, what the foam density costs per seat, and what a second lacquer coat adds. A brokered quote answers those questions with a single lump sum because the seller genuinely does not know.
Change orders priced at cost, not at renegotiation. Widening a headboard by 60 mm inside our factory means a new cutting file and a new cover pattern. Across three vendors it means three revised quotes and three revised delivery dates.
Rework absorbed rather than argued. If our finishing hall rejects a case from our own woodworking hall, the case goes back the same day. When those two steps sit in different companies, rejection becomes a commercial dispute and the buyer pays for it in weeks.
What It Does to the Lead Time
Bulk production on a contract order at our plant runs roughly 30 to 45 days, counted from specification freeze rather than from the day a deposit clears. That range holds because the queue is ours to sequence. Material intake, joinery, upholstery, metal and finishing are scheduled against one master plan, so a delay in one hall is visible to the planner within the same shift.
The comparison that matters is not 40 days against 40 days. It is 40 days against 40 days plus four inter-company transit and acceptance windows, each of which is invisible to you until it is already late. In our experience the brokered version of the same programme carries an extra ten to fifteen days that nobody quoted, mostly spent waiting for a subcontractor to accept a batch.
Where Compliance Actually Lives
Compliance documents are only as good as the traceability behind them. A panel declared to CARB Phase 2 or TSCA Title VI must be the panel that entered the machine. An upholstery assembly declared against BS 5852 or CAL TB 117 must use the foam and cover combination that was tested. A chair claimed against BIFMA or EN 16139 must be built to the frame drawing that survived the test.
That chain breaks at company boundaries. When panels are bought by one firm, cut by a second and finished by a third, the batch reference usually stops at the first handoff and the declaration becomes an assertion. Because intake, cutting, assembly and finishing all sit inside our building, the batch reference stays attached from goods-in to the carton label. For SASO and SABER destinations, where documentation is checked against the shipment rather than the catalogue, that continuity is the difference between clearance and a held container.
The Four Workshops, and the Tolerance Each One Owns
Woodworking: frames, cases and squareness
The woodworking hall converts boards, panels and veneers into frames and carcasses. It owns moisture content at intake, panel squareness, joint fit and hole position. Its failure modes are slow ones: a case assembled two millimetres out of square looks acceptable on the bench and shows as a door gap six weeks later on site. This hall also owns the templates, which is why we control drawing revisions here rather than at assembly.
Upholstery: suspension, foam and covers
The upholstery hall owns three stacked systems, the suspension under the seat, the foam build above it and the cover over both. Density and profile are specified per seat, not per sofa, and cover consumption is calculated from the pattern rather than estimated. On patterned or napped fabrics the yield changes materially, which is one of the few places we ask a buyer to re-confirm quantity before we hold a price.
Metal: bases, legs and hardware integration
Metal work fails at the interface more often than in the member. A base can be perfectly welded and still be wrong if the bolt pattern was taken from a previous frame revision. Keeping metal in the same building as woodworking means the drilling template and the weld jig are checked against each other rather than against a drawing sent by email.
Sanding and finishing: the layer the guest touches
Finishing is the surface that gets rejected at installation, and it is the hardest process to broker successfully because it depends on substrate preparation done in another hall. Our sanding and spray lines control film build, sheen consistency across a batch, and colour match between a case, a door and a separately produced metal component. This is also where our two-year surface warranty is earned or lost.
Tolerance and Failure Mode by Workshop
The table below summarises what each hall owns and the failure mode that matters most when the four are run by different companies. Reading it across a row tells you what to inspect at the gate that sits between that hall and the next one.

If your supplier can populate that table against named inspection records rather than workshop names, you are looking at integration in the sense that affects your order. If they can only list the workshops, you are looking at coordination, and you will pay for the coordination.
The Sixteen Gates That Join Them
Four workshops do not make a quality system. What makes them one is the sixteen inspection points a piece passes before it is crated. From our Foshan workshop, those gates sit at material intake, after cutting, after frame assembly, after foam build, after cover fitting, after weld and bolt-up, at each finishing stage, at function test, at pre-pack and at loading. Each gate has a named owner and a record filed under the same batch reference. Together they are the visible form of what we call our 16 inspection checkpoints in any quotation conversation.
The reason to describe them to a buyer is not reassurance. It is that a gate map lets your QC team book a third-party inspection at the right moment, at pre-pack, when the piece is assembled, finished and functional but not yet wrapped, instead of at the loading bay where nothing can be changed. In our experience the cheapest way to fail a programme is to let an inspector walk a loading bay and then argue about what was already inside the carton.
Reading a Supplier's Process Map
Ask any supplier for a process map rather than a workshop list, and check four things. Which steps are performed by the company that will invoice you. Where the drawing revision is controlled. Who signs the final inspection. And what happens, in writing, when a piece is rejected after finishing. A plant that can answer all four in a single document is integrated in the sense that affects your order. One that cannot is coordinating, and you are paying for the coordination.

Why does it matter whether the workshops are in-house?
Because change orders and warranty claims are handled inside one building instead of across supplier boundaries. At Rosy Rose, joinery, upholstery, metalwork and finishing sit under one roof, so a revised arm width or a new lacquer sheen is a scheduling decision rather than a renegotiation with three other companies. One party owns the finished result, and one party carries the ten-year structural warranty.
Which workshop causes the most quality claims?
In our experience it is the seam between workshops, not any single trade. A frame that is square but drilled from a superseded template ruins the metal base that bolts to it, and a cover cut to a drawing revised after the foam was specified will pull at the cushion. Most claims trace back to a handoff, which is why every station in our factory works from the same released drawing revision.
Can a factory have in-house upholstery but outsourced finishing?
Yes, and it is common in Foshan. The question to ask is not how many workshops exist but which processes appear on the process map. A plant with its own upholstery hall and a brokered spray line still needs its own final inspection, because the finish is the surface the guest touches and the layer most often rejected at installation.
